Vortolo's Conversations Under Pressure Workshop focuses on how leaders build trust, alignment, and influence across stakeholders in high-pressure environments. It becomes critical when decisions are political, outcomes are visible, and the cost of misalignment is high. Initially developed in 2024 for work with teams at the World Bank Group's MIGA, Michael has since evolved the workshop for leaders and teams facing complex, high-pressure situations across different organisational and cultural contexts.
In executive contexts, performance is rarely limited by expertise alone. It is limited by relationships. Boards, investors, partners, senior teams, regulators, and internal power structures shape outcomes as much as strategy does.
What problems do these workshops solve?
Senior leaders often operate in environments where technical solutions are not enough. The real difficulty lies in navigating competing interests, hidden agendas, fragile alliances, and emotionally charged decisions.
Conversations Under Pressure provides an opportunity to work on:
• High-stakes conversations that stall or turn political
• Misalignment between decision-makers, sponsors, and execution teams
• Loss of trust in moments of pressure or conflict
• Influence gaps, where authority exists but impact does not
• Repeated friction between functions, partners, or senior stakeholders
• Unspoken interests and critical situations where cultural differences create misunderstanding or misalignment.
In these contexts, being “correct” is rarely enough. Outcomes are also shaped by how people perceive intent, credibility and leadership presence.
When does this matter most?
This work becomes particularly valuable when the cost of misunderstanding is high and there is little room for repair.

• Executive committee and leadership team tensions
• Strategic pivots, restructurings, or sensitive announcements
• Cross-functional or cross-cultural conflicts
• Negotiations where trust and power are asymmetrical

What makes a difficult conversation high-stakes?
At senior levels, difficult conversations are rarely difficult because people don't know what to say. They become difficult because other forces are operating at the same time:
- Power dynamics and decision rights
- Competing interests and priorities
- Trust, credibility and previous history
- Cultural differences and unspoken expectations
- The consequences of getting the conversation wrong
In these situations, being factually right is not enough. How you are perceived, how the other person responds, and whether you can create enough clarity and trust to move forward all affect the outcome.
Relationships are often built, damaged or repaired through communication behaviour in these critical moments.
The 5-Point Presence Check
Before working on what to say, we look at what is already happening in the conversation.The 5-Point Presence Check provides a simple way to examine five signals that can change the direction of a difficult interaction:
- Purpose
- Integrity
- Preparation
- Execution
- Connection
Participants can use the check to identify where a conversation is likely to break down, what they may be signalling unintentionally, and what they need to change before entering the real situation.
A strategic approach, not a communication script
This work is not about learning a formula for saying difficult things politely. Nor is it about “soft skills” as decoration.
We work with the real dynamics of the situation: pressure, power, perception, trust, influence and alignment. We use role-play and live simulation extensively. The sessions can be enjoyable, but the situations we prepare for are real and the objective is serious.
Participants bring situations they are facing and use them to explore how they show up under pressure, how their intentions may be interpreted, where trust or alignment is breaking down, and how to move the conversation forward when authority alone isn't enough.

What makes this different from general leadership or communication training?
This approach focuses specifically on how relationships function in high-pressure, high-stakes environments, where perception, trust, and signal matter as much as content. It is less about style and more about strategic impact.
Who are difficult conversation workshops designed for?
Leaders and managers who need to navigate critical, strained, complex or tricky situations where careful analysis and preparation are needed. For example, an ongoing and tense working relationship where mutual needs are struggling to be met and communication often breaks down.
Can the workshop use real conversations or situations we are currently facing?
That is exactly what the workshop is built for. By focusing on real, ongoing relationships and situations, we explore the dynamics involved, identify possible ways forward, and put them into practice through simulations designed to test what is likely to work.
All simulations are carefully prepared to protect the psychological safety of participants and the anonymity of any other parties mentioned or represented during the role-play.
Do you work with cross-cultural and international teams?
Absolutely. Cross-cultural and international contexts can introduce differences in expectations, communication styles and interpretation that make already difficult conversations more complex. The workshop provides a space to explore those differences and develop an approach that works across cultures.

What happens during a Conversations Under Pressure workshop?
he workshop is usually organised within one organisation, although participants can also come from different organisations. Michael begins by setting out the objectives and introducing the tools that participants will use.
The bulk of the workshop consists of a series of carefully prepared role-plays based on each participant's own situation. Their partner is given a role card and plays the person opposite them, the “counterpart”, with carefully considered constraints or complications added where useful.
Each simulation is followed by feedback and analysis of what happened: where the conversation shifted, what created resistance, and where opportunities emerged. Participants can then replay the simulation, applying what they have learned and experimenting with different ways of moving the relationship forward.
Can this be delivered for an individual leader as well as a team?
Yes. We are currently developing Conversations Under Pressure as an individual coaching format as well as a team workshop.
For individual sessions, AI can also be used to simulate the counterpart in a role-play, allowing the leader to practise a difficult conversation, receive feedback, adjust their approach and try again.
Where AI is used, particular attention is given to protecting the privacy and confidentiality of the people and situations involved.
